中国中小企业为何多数做不大,其根源就是缺少团队。企业为什么缺少团队,难道中国人还少吗?不是的,是因为中国人缺少合作精神。

看看今天的人才市场,有多少企业招不到人,又有多少人找不到工作。企业要招人,人才要找工作,可为什么不能合作呢?因为我们都害怕吃亏,都只想要,不想给,彼此太计较,所以最终没法合作。

合作需要相互信任,可是当今天社会最稀缺的就是信任。所以谁也不愿意跟别人合作,可是你越不跟别人合作,自己一个人的力量越渺小。如果中国首富都合作了,我们这些小企业如同大象脚下的一只小蚂蚁,你单枪匹马又能拼得过谁呢?

因为每个人都高估了自己的能力,低估了对方的价值,所以谁也不愿意妥协。舍得舍得,有舍才能得,可是大多数就是舍不得。结果都得不到。

这是一个合作共赢的时代,这是一个资源共享的时代,这是一个优势互补的时代,一个人能够与多少人合作就能成就多大的事业,一家企业能与多少企业合作就能成就多大的平台。

合作需要胸怀、需要格局、更需要有付出精神,如果每个人都不愿意把自己的优势发挥出来,总是害怕被别人利用,结果本来有价值的东西也变得没有价值了。

其实,一个要成功就不要害怕被别人利用,何况在你没有成功之前,又有多少东西能被别人利用的呢?别人之所以找你合作,你之所以被人利用,至少证明你还有被利用的价值。如果有一天,人家合作都不找你,那么你就真的没有价值了。

通过合作放大个体价值

因为只有合作你的价值才能放大,只有合作你的价值才能保持长久。要知道,一滴水只有放在大海才不会干枯。一个人只有加入团队才不会失败,所以成功者与失败者最大的区别就是成功者每天想着与人合作,失败每天想着给人拆台,结果帮助别人的人,自己也越来越成功,打击别人的人,自己也越来越失败。

如果不相信,大家可以随便观察一下自己身边的人,凡是经常夸奖别人好的人,他自己也差不到哪里去。凡是经常说别人坏话的人,他自己也好不到哪里去。凡是主动与别人合作的人,他的事业都做得比较顺利。凡是总是拒绝与人合作的人,他们的事业难以做大。

合作是每个人达成梦想、实现目标、成就自我的必经之路。合作不会让你损失什么,只会让你得到更多,你要相信自己,更需要信赖别人。你相信的人越多,帮助你的人就越多,帮助你的人越多,你的事业就做越大。

创业起步,需要经营一家公司,每个环节都有需要注意的事项和防范的风险,稍不留神就会对公司造成严重影响。许多创业者都是摸着石头过河,也都踩过许多坑——损失几十万,甚至上百万以后,才开始逐渐走入正轨。本文分享了早期创业公司最容易跌的5个坑,希望对创业者们有所帮助。

1.未及早引入财务

我与一些已经创业成功的创业者一起交流时,总会问他们一个问题:如果回头看,在你过去的创业过程中有没有什么遗憾的事情?几乎所有人都跟我提到应该早点聘请一个财务经理。

这几年,我跟许多创业者接触过,发现创业者都有这样一个问题,那就是没有及早引入CFO。我们的几十家被投企业也同样有这个问题,大家一开始招的都是开发者、后台、前台,但对于财务却一直很犹豫,他们觉得招财务挺贵的,我要吗?要干嘛?我作为一个创业者到底该什么时候招财务?该给多少钱?可不可以用外包的人来做这个事情?

1.创业者到底该什么时候引入财务呢?我觉得,至少当你有了营收,做到A轮融资的时候就必须要进入了。或者,你在A轮之前就可以引入,因为财务并不只是你的消费部门、支出部门和成本部门,一个好的财务经理还能够帮你理财,帮你省税,当你得到政府各种补助的时候,挣到的钱一定比给他的工资高出很多倍,所以你也要把你的财务看成一个业务部门。

另外,创业者每次融钱时,越到后面投资人越是最看重你财务报表里面的几项指标:人、战略、产品,外加你的钱,缺一不可,如果你到了公司要上市的时刻再雇一个CFO,就已经有点晚了。

2.除此之外,创业者还得把财务看成核心人员,不要把他当成后勤编办人员,不要开会的时候不让他参加。实际上,如果财务人员能够从一开始就帮你把把关,那么无论你公司的账,还是扩张路径,亦或是做大规模推广,他们都是最重要的基石。如果你有条件,已经创业了一年多或两年,并且已经融到A轮,这时就要赶紧找一个靠谱的财务人员跟你一起往前走,这会让你走的更远一些。

2.因追求极致拖慢速度

我在创业时,第一条要求就是速度。我先不管团队做的好还是坏,今年每个星期到底会迭代多少功能,我只要求一条,每星期必须有一个迭代,必须有一个升级。通过这样的速度,我锻炼的是团队磨合能力,锻炼的是团队真正知道自己短板在什么地方,并且逐步习惯这个节奏。

小公司没有太多致胜渠道,速度是很好的致胜渠道。很多创业企业至少都是一天工作12-15个小时,一星期工作6-7天,你工作这么长时间干什么?就是事情要比别人做的多,做的快。

很多工程师出身的创业者最大的问题在于“求精”,觉得我做的东西还不够高明,等做得再好一点、再加一点东西再推出,但这样做就很容易错过最佳时机。

给大家举一个例子,我们有一个创业者做了一个很不错的产品,可是他自己觉得不太满意,于是就小规模地做了一个推广,并在几个小渠道慢慢收集这些反馈,结果当他觉得反馈不错,准备开始做稍微大一点推广的时候,就发现了一个特别尴尬的事情:他产品的名字在各大渠道中已经被别人用了好几遍了。

这时,他就面临一个很大的问题:到底是改名还是不改名?如果连你产品的名字都要改,可想而知你要做的动作有多大,这时候包括你的设计、宣传等等都要重新去改。其实,那些占据了他名字的产品实际上做的并没有他那么好,可是人家一上来就占据主流渠道,这样就把优势占住了,所以这样一个小小的细节就让那个创业者懊悔不已。

因此,大家精益求精、做到极致是应该的,不过该出手时就要出手,不要太犹豫了,速度与执行力非常重要。很多创业者觉得,自己的主意是「前无古人,后无来者」,创业者确实有创新,但是每个创新都要踩着前人的肩膀,如果你的创新从来没人想过,也从来没人做过,那么这个创新基本上没人敢支持你,因为从石头蹦出来的是孙悟空不是你。我们多数人都是踩在别人的肩膀上,做的是改进,别人想不到的一点点缺陷,但是你做好了这就是创业,创业是一个脚踏实地的事,不是一个空想就能做出来的。

因此,我觉得有了主意就需要执行,再好的东西都得落到产品上并把它推出来。创新工场本身也有失败的项目,其中一个失败项目最大的问题就是一直不把产品推出来,我们看到市场上很多相似主意的产品,比他想法起步晚好几个月。但是有了产品想法后,一直觉得自己做的产品不够好,结果最后产品没真正推出来就夭折了,白开发了将近一年的时间。所以,我觉得当你有想法后要尽早试一试,快速推出产品,并看这个方式是行还是不行。

3.不重视企业文化

很多创业者觉得,企业文化是大公司的事,我们小公司就3个好朋友一起创业,因此不用说什么企业文化不文化的,这个事情有点虚。

但实际上,企业文化是一件很实在的事,因为企业文化指的是你们坚持什么,你们相信什么,这个东西最好早一些落实下来。创业公司一般扩张都会很快,当你产品做上了手,融资到了第一步的时候,人员可能会在短短半年内从3、5个人,迅速变成20、30人,这时怎么将大家的步调调整一致,最终就是由企业文化决定的。

另外,创业者在创业的过程中,会碰到很多犹豫不决的事情,比如我自己作为创新工场的一名员工,每天就会碰到各种让我犹豫的决定,包括这件事到底做还是不做,这钱到底花还是不花,这人到底雇还是不雇。

坦白讲,很多事情你不做的话是不可能事先预知效果是否好或不好的,基本上只能拍脑袋瓜做判断。所以当你犹豫的时候,企业文化就会起到很大的作用,因为你真正的底线就是你公司到底要坚持哪几点,比如坚持速度、坚持做好用的产品、坚持有数据才做下一步,就是这么几个坚持能够让你在犹豫不决、争执的时候放出最后的杀手锏,守护住最后的底线。

所以,企业文化这件事早点说,早点落实很重要。我是从Google出来的,Google文化对解决公司日常事情就很有用,尤其在你放权的情况下,让每个员工都自己决定,每个员工说我拿什么决定?什么是员工做事的标尺?这时,企业文化就成为其标尺,因为与公司文化相符的事就要做,如果不相符就否定了。因此,文化这件事情,小公司也要谈。

4.创始人与团队

1.创始人。我觉得创业最后做成做不成,归根结底都要看创始人行不行,不管别人给你多好的机遇。

很多创业者在取得第一步阶段性成功后的这段时间,是最考验人的。因为这时候,很多创业者觉得,自己辛辛苦苦一年,项目终于融到资,数字也很不错,团队也挺好,这时一项艰苦朴素、低头做人的自己一下子扬起了头,他会觉得“我挺有能耐,我这个人还不错”,于是便开始计较“我的权力有多大,股份有多少,回报的曲线是什么,谁签字,到底什么人进来不进来……”很多创业者在一开始创业的时候,初心是想要做成一件事,做成一个产品,结果最后就变成享受自己做老板的感觉,许多小有成功的创业者最容易犯的就是这种“小家子气”。

我觉得,一个人有多大胸怀就挣多大钱,所以创业者也要问自己胸怀够不够大,不要抱怨时机不对,这跟你的气度有很大的联系。成功的企业各有各的不同,失败的企业几乎都是一样的。因此,最后成也是你,败也是你,这都跟创始人有百分之百的关系。

2.员工。在创业的过程中,人肯定是最重要的,但多数创业公司都面临招人难的问题,就在刚刚我还看到一篇文章写创业公司到底应该是招牛人还是招合适的人。创新工场也会帮被投企业招人,许多创业者就说帮我们雇一个牛人吧,只要雇个牛人我们公司这个小项目就全都搞定了。但是正因为这世界上牛人很少见,所以你一个创业公司招来的可能性并不大,反而是你把合适的人变成牛人,才比较实际。

另外,人如果不对,创业者还是要“痛下杀手”。因为小公司人少,每个人都互相看的见,不像大公司偶尔偷懒或者闲着不太受影响。因此,招人时不能让一只苍蝇坏了一锅粥,人不对,该赶的时候就应该赶走。我知道,赶人走是最难的,但不赶人走项目做不下去,同时也会耽误人家找工作,适时赶人能够把经营团队强壮,绝不要姑息养奸。

我也会经常面临需要换人的情况,每次我也都很纠结,但是纠结归纠结。如果你站在为这个项目好,为企业好的立场上,你自己就要做那个坏人,因为你是创业者,所以这些脏活、累活还有坏事,都要你自己挑,不要等着让人事部帮你做这个坏人。

另外,一个公司从创办到拥有一定的分量,基本在5—7年,在这个过程中,你可能会面临资金断裂、人员流失等诸多问题。因此,创始团队就非常重要。创业者在考虑创始团队的时候,首先要有互补性;其次,要在相关领域有一定的经验积累;再次,创始团队最好有一定的默契,最好有共同的历史,比如同事、同学、发小等。

5.未正确看待创业与投资关系

接下来,我也想说说创业和投资的关系。很多人对VC这个行业有所误解,VC没有什么神秘光环,也不是什么慈善家,得到VC投资并不意味着你就成功了,你们不要把投资人作为你努力的目标和方向,尽管他们能助你一臂之力。但其实,很多项目也不适合VC投,因为VC拿的是别人的钱,最终要把钱收回来,并且盈利。

如果一个项目没有很大的市场前景,创业者找VC是没有意义的。如果一个项目有一个初始创业资金,每年能挣上百万、上千万,这种项目比较适合亲戚朋友投资;但如果你的企业将来能够挣上亿,能做成100亿美金的市值,这样的企业才是VC青睐的项目。

所以,并不是所有创业者都应该追着VC,VC只是创业者前进道路上一段时期的伙伴。而且,当VC的钱一旦投给你了,投资人就要追着你了,因为只有你成了,他才能把钱收回来。所以创业者与投资人的关系时,一开始是你求他,给钱之后就是他求你了,这个关系就像是鸡生蛋和蛋生鸡的关系。

对于投资人来讲,找到好的创业者,找到坚韧不拔创业者是他们一生之间最大的福气,他们会很珍惜这些创业者,好的投资人一定会跟好的创业者成为一个很好的合作伙伴。所以,大家没有谁高谁低、也没有谁聪明与否,更没有谁干活谁打工的问题,大家就是一个平等的合作者。所以,创业者应该把心情放淡一点,有机会找投资人合作,大家一起把事做成,才是创业者应有的心态。

如何拥有不计较收入的员工?

某公司的一名清洁工,本来是一个最被人忽视的角色,却在一天晚上公司保险箱被窃时,与小偷进行了殊死搏斗。事后,有人问他的动机时,答案却出人意料。他说:“总经理从我身旁经过时,总会赞美我扫得真干净”。且不说各种看法,但有一点值得肯定——真诚的赞美,能激发他人的无限潜能。

管理是被动的,激励是主动的。管理是别人要求的,激励是自己要求的;人性的特点是不喜欢为别人做事,却愿意为自己做事。

如果一个管理者还是用过去几十年的管理方法来管理现代的员工,那只会把员工管跑。企业人员流失严重,不是管理出了多大的问题,而是负激励、负能量太多。

管理是管事,老板是带人。以事为中心,对人的关注就会减少,但事情要做好,必须要面对人。所以,管理者只是希望做好事情,而老板者的目标是通过激励带好团队。

不会激励员工的上级,充其量只是一个管理者。要想做真正的老板,必须掌握各种激励技巧,关注人的需求与感受。

0企业为何要做好激励?

人在不同的环境、年龄、成长阶段、管理层次下有有各种各样的需求,这是激励的根源。没有激励,人的需求无法得到有效的满足。例如,年龄稍大的操作工人,需要养家糊口改善生活,因此对金钱物质的需求较强,要多用利益驱动;大学刚毕业的年轻人,有理想有抱负还要尊重,多用发展前景、个人成长加以激励;而对管理层要用目标激励,对事业基础好的高管要用事业、使命激励等等。

0和尚吃肉吗?

一位来访者问法师:“大师,您在公众场合是素食,若一个人在房间会不会吃肉呢?”法师反问道:“您是开车来的吗?”来访者:“恩”。法师又说:“开车要系安全带。请问您是为自己系还是为警察系?如果是为自己系,有没有警察都要系”。

启示:在激励的设计上,管理者必须具备人本思维能力:

1.培养人不如招对人:只有先招对人,培养才有更大的价值;

2.招聘人不如留住人:新人的培养成本与风险高于留住老人;

3.留住人不如激励人:留人是为了让他有更好的表现,使其成为资本而非成本;

4.激励人不如培养人:给人真正有成就的未来,胜于一切激励。

0如何看待员工追逐利益?

对于著名的马斯洛需求层次论,一般认为:第一层生理需求,就是满足人对物质利益的需求,而最高层自我实现需求,则是满足人的精神境界方面的需求。这种看法是片面的。自我实现的基础是个人价值的实现,既然是价值,就一定有价格属性,价值背后必有价格支撑。因此,企业要支持员工实现自我价值,激励也要跟上。

有一老板向我诉苦说:员工的工资在行业同几乎是最高的,但每次做员工满意度调查,结果最不满意的一项依然是薪酬。我回复他几点看法:

一、员工对薪酬不满意就如同老板对利润不满足;二、员工收入再高,也永远不会满意,因为他总希望获得更多。

在企业中,计较收入但愿意付出的员工其实是好员工,可怕的是计较收入却不付出不创造的员工,更可怕的是不计较收入也不愿意付出的员工,你要养着他还没有脾气。对于不计较收入用心做事的员工,你要挖掘他的其他需求,满足他更高层次的个性化需要。

一位老板对大和尚说:“我有一位员工唯利是图,我想炒了他”。大和尚不答反问道:“你家附近的河有没有发过洪水?”。老板回答说“有啊”。大和尚又问道:“那你有没有想过堵死这条河”。

启示:通河道建河堤,可令其自然顺流。凡人皆有利己心,通心脉建机制,可令人正心顺气,逐己利不损人利,善分利得正力。

新员工分类

A型—鸡肋型:不计较利益也不愿意付出的员工,增加企业成本;

B型—索取型:计较利益但不愿意付出的员工,损坏团队价值;

C型—交换型:计较利益且愿意付出的员工,引导与强化;

D型—雷锋型:不计较利益且愿意付出的员工。

不怕员工计较,就怕不付出还很计较。而不计较也不付出的员工,同样是一种悲哀。

0老板与员工是对立关系吗?

老板与员工是天然的“敌人”:老板要的是利润不断增长,员工要的是工资持续上涨;老板要的是员工拼命干、干出成果,员工想的是少干多拿、责任少福利奖励多;老板希望员工理解企业经营困难,员工希望老板体恤自己生活不易;老板想员工把事情当事业来干,员工只想做完现在的事情、不要加班。

有这种感觉,首先来源于思维上的差异,老板是做事业、员工是做事情。然后是利益分配上的偏差,老板得到的是未来剩余价值,而员工得到的是当下价值。如果老板和员工方向不一致,可能会产生以下问题:

1、如果老板只想着让公司赚钱:员工就会对公司没有归属感。

2、如果老板只会想办法压榨员工收入:员工就会想办法违规谋取收入。

3、如果老板只会画饼诱惑员工:员工就会想办法另谋高就。

4、如果老板只强调业绩结果:员工就会牺牲公司的未来利益来达成眼前业绩。

一位老板对员工说:“我知道你的工资低,公司现在需要更多资金来发展,给你加工资还不现实,我们一起奋斗,未来我们什么都会有的”。员工回答说:“如果现在不来点现实的,那你要实现公司未来发展也是不现实的”。从现实出发,理想才会变成现实。

那些喜欢画饼的老板要留意了,可以不让员工吃得太饱,但千万不可以饿着肚子。画饼还要让员工闻到饼香。

老板要经常问自己:

1、这是谁的企业?——自己一个人的企业就自己一个人累;

2、业绩与员工收入是什么关系?——让员工感受到企业是大家的;

3、目标管理如何做到位?——要有目标激励机制来保障;

4、我的角色定位是什么?——是对自己负责?还是要对全体员工负责?

老板希望员工敬业,但必须给他们一个理由:

1.员工为什么要敬业?敬业能得到什么好处?

2.员工凭什么要敬业?因为又不自己的事业;

3.敬业与个人长短期利益有什么关系?让每个人都清楚敬业给自己带来的好处;4.员工敬业绝不是天经地义的,为了组织利益而要求员工牺牲个人的利益是是不可能持续的。

05 老板与员工能否统一思维利益关系?

现在年轻人进入职场,都希望先拿高薪,再认真工作,心里想的是我工资待遇不够,凭什么努力工作。但实际上最后真正在职场取胜的,是那些不计较个人得失辛勤工作、持续不懈努力的人。原因是老板和员工的思维差异:员工希望先得到报酬再工作,老板喜欢那些先拼命工作不计报酬的人,然后就会重用这样的人。

对企业“上心”,为企业“操心”

在“创新、创业、创优、创未来”的大势下,“股权激励”这个词近年来变的尤为火热。企业总是缺钱、缺人、缺激励,然而又找不到最优的解决办法。众多企业家为此苦恼不已,想做股权激励,又不知从何处入手、何时入手;颤颤巍巍做起来股权激励,又不知关键在哪儿,悬着的一颗心总也放不下。

其实,股权激励本身是很容易解释的,但想做优、做精却并不简单。股权对内叫激励,对外叫融资。我们用最简单的语言来形容股权激励,就是企业为你旗下的员工发放适当比例的公司股权,让他们享受到因此而带来的经济收益和决策权力。这些员工和公司共分利润、共担风险,从而“劲往一处使”,全心全意地推动企业向前发展。

股权激励最终还要落实到对人的激励。股权激励的核心,是要让被激励着从打工者变为企业的主人翁,将自身利益与股东利益紧密结合,积极主动地关心企业长期健康发展与价值增长推动企业一步一步走向辉煌。

这样做其实就意味着,企业家为了推动企业的发展,通过股权调动起了有资本、有资源、有智慧、有能力的人才。这些人才有领导的认同,又有股权的激励,自然会像掌门人一样,对企业“上心”,为企业“操心”。

股权激励并不是上市公司的专利

也许有人会提出异议:做股权激励的往往是大型跨国公司、上市公司、龙头企业,对我们这些非上市企业,甚至刚刚起步的小企业来讲,这个时候谈股权,会不会太早、没有必要呢?其实,企业家们知道,非上市公司当中股权激励做的好的企业可以说数不胜数,在众多上市企业中,也有企业在上市前就开展了股权激励。股权激励不管是对内的激励还是对外的融资,我们首先要解决的,其实是企业的自身发展问题。企业的自身发展离不开企业的绩效目标,绩效目标完成得好,企业发展得好,就会有更大的机会上市,这期间有比较松散的因果联系在里面。

股权激励并非只适用于上市企业,股权激励在非上市公司成功的概率更大。员工早一天“当家做主”,和企业共同进退,整个企业才能早拧成一股绳,为自己的业绩、部门的业绩、企业的业绩出工出力。

愿分是胸怀,会分是智慧

很多企业家看到这里,都对在自己的企业内部导入股权激励产生了一点兴趣。但在这里,有一个重要的概念,一定要先立在心里,那就是“激励”的概念。

股权激励重在“激励”两个字,它的主要评判标准是基于对未来的创造,而不是基于对过去的贡献。

许多企业之前进行过股权激励,往往都是按照现任工龄、现任职务等标准进行等级划分。什么人在什么岗位上工作了多少年,应该获得多少股份,等等。结果呢?股份分下去后可能会适得其反,因为这种股份分配的方法会让所有人都觉得不公平。不但没有起到激励作用,还会适得其反,激化企业内部的矛盾。

这还不是最糟糕的,更糟糕的是,这些拿到股权的员工会认为,这些股份本来就是我应该得到的,你之前没给我,是你欠我的,现在还给我,我也没有必要对你表示感谢。这可不是什么好现象,站在企业家的角度,往往是“赔了夫人又折兵”。权力下放了,股权分配了,利益共享了,该起到激励效果了吧?企业内部的风向却变了。

制度是表象,人性是根本。愿分是胸怀,会分是智慧。错误的起点就决定了错误的终点,凡是用股权激励的思路来做股权激励的,这个思路出现的那一刻,往往就是企业走向下坡路的那个转折点。为什么转折、怎么做才能避免这样的问题出现,还需要在下文中细细讨论,但这个概念一定要在我们企业家心中扎根,那就是:奖励不等于激励。奖励是基于过去的贡献,而激励是基于未来的创造。

4着眼未来、利益共享、风险共担

企业初入股权激励世界的时候,会在设计股权激励方案时面临很多技术难题。企业该拿出多少股份激励员工比较合适?该如何给不同层次的员工分配股份?虚股和实股如何选择?股权以什么价格出让?股权激励的模式都有哪些?在不同的阶段采用哪种股权激励模式更恰当?股权激励模式找谁设计、如何检验,这些问题看似基础,涉及的关键却千千万万。想要在短时间内有效学习,还真不是腱容易的事情。

如果你的企业现在还没有进行股权激励,那么你可以尝试开始着手了,接下来,我们就来说说如何搭建这座股权金字塔。

第一个纬度是激励目的。企业要在一开始明确自己为什么要推行股权激励,这是股权激励之源。如果目标不明确,方向不清晰,“拍脑袋”做决策,那么股权激励终究会失败。而且,就算企业明确了推进股权激励的目的,但如果这个目的充满了“负能量”,动机不纯,也是不行的。企业寻求发展,推行的制度却在开倒车,势必难逃失败的厄运。因此,企业要先想明白自己为何要做股权激励,明确目的,点明方向,是推行股权激励的重中之重。这第一步迈得从容有底气企业之后的步子才能走得顺顺当当。

第二个纬度是激励对象。企业推行股权激励,激励对象都包括哪些人呢?按照传统的思维习惯,企业激励的重点主要是公司的董事、高级管理人员,以及对公司未来发展有直接影响的管理骨干和核心技术人员。现如今,股权激励的思维在慢慢转变,越来越多的普通员工也被纳入激励对象的范围。需要注意的是,企业在确定激励对象时,不能跟风,也不要固执,要综合考虑企业未来几年的发展趋势,同时综合考虑内部员工结构、员工职务、员工个人能力等相关因素,力争“一个不多、一个不少”。使股权激励能够切中企业发展的痛点,为企业的发展添砖加瓦。

第三个纬度是激励时机。企业应该在什么时候推行激励呢?各家企业所处的发展阶段不同,企业的性质、规模不同,实施股权激励的目的和偏向的重点也不一样,选取股权激励的时机自然也会产生很大的区别。在这一维度的研究中,我们把企业发展分为初创期、发展期、扩张期、成熟期、稳定期等几个阶段。在不同的企业发展阶段,针对不同的激励对象,需要采用不同的激励方法,有的放失,才能切实解决企业的问题。

第四个纬度是激励机制。企业所处的行业不同,运用的激励机制自然不同,企业处于不同的发展阶段,运用的激励机制不同,同一发展阶段中,针对不同的群体,激励的机制也不同。因此,要根据企业所处的行业、发展阶段、所要激发的群体对股权机制进行调整。千人千面,为不同企业定制适合其特点的激励机制,并在执行中优化调整,是此纬度存在的意义。

明确了四个纬度的基本问题,企业就可以开始着手股权激励方案的制订和实施。在股权激励方案的设计层面,切记要统筹规划、科学计算、缜密安排;分析企业现状,根据企业发展实际,选择合适的时机,针对不同的激励群体,组合使用多种股权激励方法构建适合企业股权激励整体方案。另外,在执行层面也不能掉以轻心。一个好的方案,必须要实打实地落地执行才能收到好效果。执行中应注意哪些问题,如何让股权激励接地气,避免企业走弯路,都是企业家在推行激励机制过程中要严格监控的。

适合的才是最好的,生搬硬套别人的模板是不行的。企业一定要做出适合自身发展的股权激励方案,形成“着眼未来、利益共享、风险共担”的激励机制,才能够充分发挥核心人才的价值潜能,达到企业家与高管同心协力向前进的效果,共同做大企业的“蛋糕”。没有谁希望自己的企业一直庸庸碌碌,原地踏步。梦想还是要有的,万一实现了呢?

1) Tell us more about yourself and why you choose this field?

Hi, I am Joanne and I am the co-owner of ABC Ideal Partners along with my husband.

We are in this business for more than a decade now and took us some time to be where we are now but the journey was a good learning experience for us.

To answer why this niche market is simply because I like to see people get surprised and happy when receiving gifts I believe most people will be happy when receiving gifts so why not turn that emotion in business and that has been working well for us.

2) What motivates you to success?

The success of my clients what drives me to be honest.

Seeing the services we are providing has helped our client in their event of the campaign and achieve their sales or marketing target drives us to do better and be better. The secret is success leads to success so work for progression.

3) What are the key qualities for a leader in business?

Hard work is the first and also you need patience. 

You also need to show some compassion towards everyone around you and always be open to criticism because without it there is no room for improvement.

1) Based on your observation and experience, what are the marketing strategies that you think would work in the business?

Word of mouth from clients. The more people that talks about you the better. Get the words out there.

Secondly, repeating sales from clients. In other words, build trust with clients is a key strategy in maintaining a good reputation of the company and increase more client.

Lastly, and the most important to date is social media. It is a NEED now.

You can’t run a business without a proper social media page to support you. Digitalization has opened up a lot of new windows so use it wisely.

2) The biggest struggle in business is to survive and be ahead of your competitors. How do you handle that?

As said, just be hardworking and keep trying.

Look out for new competition and what their moves but no need to replicate them instead focus on your own business and try to make it stand out by working hard.

3) Lastly, what are your business goals?

My personal goal would be to build and grow together.

For example, my staffs to be in a better stage in their life, just growing successful with your staff, colleagues together. And also to improve self values and career values.

One of the best thing about being an entrepreneur is the ability to call the shots in your business. It is solely driven on your shoulder. You have control over your decisions and choice but, that’s also one of the greatest risk which means  you’re responsible for all the decisions. So, what is Feng Shui?

Feng shui is the ancient Chinese art of placement. It teaches how the placement of objects can  balance the flow of positive energy around you so that you can be at the most productive and prosperous. The literal translation for the Chinese words “feng” and “shui” are “wind” and “water.” It is through wind and water that chi flows through nature and the universe. Chi should not be impeded but balanced so that any negative forms (sha chi or “poisoned arrows”) may be offset with positive adjustment.

Yin and Yang is both a symbol and belief of natural opposing yet complementary forces that allows a harmonious universe to exist. Nothing can be totally yin or yang; there will always be at the least a miniscule amount of one in the other. Yin, the black side, is characterized as weak, passive, dark, cold, winter and female; Yang, the white side, is characterized as strong, active, bright, warm.

So, now ask yourself:  Do you want your business to be more prosperous? Want your workplace to be also be more harmonious? How would you like to think more clearly and be more productive? If you answered yes to one or more of these questions, you might want to consider the use of Feng Shui.

But how can you put feng shui to work as an entrepreneur?

  1. Play with Red – Want more clients? Use red folders. Chinese belief red to be a symbol pride and wealth. Plus, red in general is a very sexy and attractive color. So, when you get a client, label the file and add a Chinese coin to energize the folder for wealth theirs and yours!
  2. Clear the ClutterAccording to feng shui, work performance and business wealth can be increased by decluttering and establishing order on your desk. Productive chi cannot flow if all the stuff on your desk is blocking its movement and cluttering up your mind. So, take everything off your desk and clean up any cluttered areas around it. Put back only items that are used everyday, and papers on your desk must be limited to those for one project only. Other items and papers should be placed elsewhere like in drawers, racks and so on.
  3. Surround Yourself With the Greens – Live plants and flowers bring many positive elements into the workplace. Aside from their natural beauty, they improve air quality, unite us with the natural world outside, and their green color encourages personal and business growth. Avoid any cactus or plants with sharp-looking leaves as these as can cause fear or stress .To bring their positive influences, plants and flowers must be healthy and flourishing. If a plant dies, remove it and replace it with another. Keep in mind it better to have a silk plant than none at all. Just be sure to keep it dusted and vibrant-looking.
  4. Aim at the East- In the practice of feng shui, the happiness, success and prosperity you have in your business life is greatly influenced by the position of your desk. The optimal position is one in which your desk is very the sunrise, which is the east side. The eastern side of your room is where your health and wealth grow so position your desk there.
  5. Water brings the cashflow – Water is the most powerful symbol of money in feng shui. Its sparkling chi energy is beneficial for your health and prosperity but care must be taken to keep water fresh and clean. Scaled-down fountains that are designed for a desk or small table are a good choice if space is limited. Another great choice is either a fish tank or aquarium. Consider including goldfish in your tank as gold is a Chinese symbol for money and is thought to attract it. Another great way to incorporate water into your business is the use of any artifact that depicts water
  6. Home is Office too-  Feng shui promotes the importance of keeping business and personal life separate when you have a home office. An outside separate entrance to your office is optimal. If not possible, a room near the front or back door of the house or apartment is best.Flat ceilings promote the flow of chi and are best; otherwise hang wind chimes from cathedral or sloped ceilings to offset sha chi. Enhance your personal chi and your professional appeal by dressing well and taking care of your overall health, hygiene and appearance. Resist the urge to work at home while unshowered or adorned in your sweats or pajamas.

  7. Feng Shui your website-  Yes, feng shui can even be applied to bytes and pixels! If often see businesses that have websites whose colors conflict, such as red and silver, green and beige, or green and yellow. These are color combinations that fatigue visitors, meaning the website is less sticky and more likely to be abandoned and with fewer repeat visitors. That’s because these color combinations make your website work against itself and that gets you nowhere. Select feng shui compatible color combinations like blue, black, and white or yellow.
  8. Beauty pays you–  If you’re a work at home entrepreneur, chances are you may have a less than inspiring work area. Invest in your office and make it attractive, organized, and functional. Having a beautiful work space is motivating and encourages creativity. When you are surrounded by beauty and inspiring views, objects, or artwork, you are more likely to think creatively, come up with new approaches to your business, and be more productive and that makes you more money.
  9. Believe in the Power of One- One is the number of opportunity and money iin feng shui. There is probably one thing that you could do to instantly make a difference in your business. What is it? For some, it would be to create that first product, for others it would mean publishing your book, and for others it might be making sales calls. But, chances are you know the one thing that’s standing in the way of your success. Get to work on just that one thing.
  10. Understand the Bagua Map- The feng shui bagua map is one of the main tools to analyze the energy of a certain space. Bagua is the feng shui energy map of your environment that shows you which areas your office, desk or home are connected to specific areas of your life. Stand inside your office with your back to the front door. Now look straight in front of you. The section of your house in the far right corner is the relationship zone. The part in the far left corner is the money sector. And work yourself around the map. This works the same with your desk.

In conclusion, to truly obtain a full and deep education and understanding of feng shui can take years. Visit your local bookstore or library to learn more about this age-old practice that has been enjoyed by faithful followers for thousands of years. Whether you are a novice or a master, there are many applications you can effect to encourage good “feng shui” and in turn affect your work environment, workers and wealth in a beneficial way.

最高的效率做最没用的事???

有效的管理者会极为审慎地设定自己的工作优先顺序,随时进行必要的检讨,毅然决然地抛弃那些过时的任务,或者推迟做那些次要的任务。——彼得·德鲁克

职场中很多管理者总是根据事情的紧迫感,而不是事情的优先程度来安排先后顺序,这样的做法是非常被动的。高明的管理应该分清轻重缓急,设定优先顺序,这样才能更好的统筹时间,把时间用在最有”生产力”的地方。

德鲁克说:“有效的管理者会极为审慎地设定自己的工作优先顺序,随时进行必要的检讨,毅然决然地抛弃那些过时的任务,或者推迟做那些次要的任务。”

这句话很明白地告诉人们:企业管理要分清事务主次,做到重点出击许多人误以为在大企业中事务多,管理者应该分清主次,却不知这点对于中小企业而言,同样甚至更为重要。

0集中精力做最重要的事

效率专家艾维•利与伯利恒钢铁公司总裁查理斯•舒瓦普曾经有过一次这样的会面。艾维•利说自己可以给舒瓦普一个礼物——能在很短的时间内让公司的效益有所好转。舒瓦普说他清楚自己应该做什么,也懂得如何把公司管理得更好,自己需要的不是更多的知识,而是更多的行动。他说:“如果你能告诉我们怎样更好地执行计划,我听你的,在合理范围内价钱由你定。”

艾维•利递给一张白纸,说:“在这张纸上写下你明天要做的几件事。”看到舒瓦普写完了又说:“现在请删除可做可不做或根本不用做的事情。”等到舒瓦普停下时接着说,“现在按照每件事情重要性用数字标明次序。”

做完这几项事情之后,艾维•利说:“现在你把这张纸收好,明天早上第一件事情就是把这张纸条拿出来,努力去做你所标出的最重要的那件事,不要管其他的,直到完成为止。然后用同样方法依次去做第二件事、第三件事……哪怕你一天只做完一件事情,那不要紧,因为你总是在做着最重要的事情。坚持每一天都这样做,等你相信这种方法的价值后,让你公司的人都这样做。这个实验你愿意做多久就做多久,然后给我寄支票来,你认为值多少就给我多少。”

整个会历时不到一个钟头。一个多月之后,艾维•利收到舒瓦普寄来的一张30万美元的支票,并附言说:“从钱的观点看,这是我一生中最有价值的一课”。五年之后,这个当年不为人知的小钢铁厂一跃成为世界上最大的独立钢铁厂。

很多时候,你并没有足够的时间、精力去完成所有的事,那就去做最重要的事吧,既然注定是完不成的,就让那些不重要的事剩下来,才会达到最佳效果。

0“东方不亮西方亮”是企业虚构的安全感

数中小企业经常犯这样的错误,即在做市场时遍地撒网、广种薄收(这里的广种薄收并不是薄利多销)。犯这种错误的原因是源于中小企业期望值过高,以及希望通过广种薄收来寻找“东方不亮西方亮”的心理安全感。然而,这种虚构出来的安全感却并不可能真正实现。

真正的营销安全感来源于市场地位,只有在部分市场获得较高的市场地位,并博得顾客的接受,才能赢得对手的尊重,才有真正的安全感可言。

德鲁克认为:一个人的有效性与其智力、想象力和知识之间几乎没有太大的关联。管理者只有通过有条理、系统的工作,才有可能产生效益。”俗话说:“饭要一口一口吃,路要一步一步走。”许多管理者总认为自己能力有限,实际是没有做到有条理、系统地安排工作。

按照在市场的地位来分,企业可以分为三类:行业龙头企业、区域强势企业(有根据地市场)和有销量但没市场地位的企业。片面追求销量只是一时的,真正有稳定市场地位的企业是龙头企业和区域强势企业。

中小企业的生存之道就是:在一定范围之内,根据自己的实际情况开辟小区域市场,然后在有余力时继续开发或扩大小区域市场,最后把小区域市场连成一片。中小企业如果不能做成区域强势企业,就永远做不大。

以一家小型饮料企业为例。最终该企业产品面向全国市场,以省为单位划分市场,10多个业务员去开发和维护,这样的做法,公司产品虽然有一定销量,但很不稳定,年销售额仅达500多万元。其中,一名业务员手头有多达70多个市(县)级经销商,一年到头连每个经销商平均拜访一次的时间都没有。由此可见,这样的营销布局,企业根本不会有太大发展。

后来,管理者发现现有企业规模根本不足以经营省级市场,目前最重要的不是急于求大,而是应先巩固市场,于是确定了三步走的战略方针:

(1)以县为基本营销单元,一个乡镇一个乡镇地做市场,建立市场根据地,目标是做成县级市场的“龙头老大”。

(2)当在几个县同时成为龙头后,再发挥根据地之间的协同效应,将县级根据地连成片,成为区域强势品牌。

(3)按照第一、第二步的方针发展成几个区域强势品牌,然后再连成一片。最终,该企业发展壮大成为行业龙头。

上述这家企业的策略可以称之为市场聚焦策略,或者叫做珠穆朗玛策略。中小企业可能在全国市场籍籍无名,但只要成为区域龙头,就可以在区域市场内博得名气。现代市场是强者通吃的市场,市场地位是生存的基础,有销量没市场地位不可能长期立足。

在企业管理中,应该说市场定位是不容易的。刚刚进入市场的企业就像刚进入社会的年轻人一样,往往以为自己样样精通,做什么都能成功,所以往往盲目地做事,最终却什么也做不好。

其实,做好一件事情的关键是目标集中。做什么事都要沉得住气,浮躁只能使事情越来越糟。许多企业一上马,把目标定得过高,想做大品牌,想成为业界的龙头,结果是眉毛胡子一把抓,没轻没重。这样做,一方面会因为目标过大,又没有细致的规划,什么也做不精;另一方面也容易因为精力过于分散,难以在用户心目中形成鲜明的定位。并且重要的是市场战线拉得太长,则会使企业在市场形象塑造过程中花费代价更大。

03“紧迫的事”与“重要的事”

德鲁克总结的人生四个现象:如果你总是做“重要且紧迫的事”,就常常有很多的剩余时间。做完“正事”之后,你还会有相当多的时间去做“重要而不紧迫”、“不重要且紧迫”甚至“不重要且不紧迫”的事。

在低绩效或失败的管理者中,好多人最易犯的错误是把“紧迫的事”与“重要的事”混为一谈,把战略与战术、“做正确的事”与“正确地做事”混为一谈。这正如德鲁克说的话,最没有效率的人就是那些以最高的效率做最没用的事的人。当你清楚“紧迫的事”与“重要的事”之后,如何“把最重要的事放在第一位”就是最重要的了。

要为企业找到一个专而精的市场定位并不难,关键考虑两点:首先要对目标市场进行细分,找到潜力最大的方向;其次要对自己所能掌握的资源心中有数,扬长避短,把最重要的事放在首位。然后在这二者间找到最佳的结合点,从结合点着手,企业一定会走向成功。

老板必读 │ 张瑞敏:海尔和“自主经营体”经营系统

张瑞敏,山东人著名企业家,创建了全球白色家电第一品牌海尔,现海尔集团董事局主席、首席执行官。从1984年,张瑞敏临危受命,接任当时已经资不抵债、濒临倒闭的青岛电冰箱总厂厂长。28年创业创新,张瑞敏始终以创新的企业家精神和顺应时代潮流的超前战略决策引航海尔,持续发展。2015年,海尔集团全球营业额实现1887亿元,近10年复合增长率6%;实现利润预计为180亿元,同比增长20%,近10年复合增长率30%,利润复合增长率是收入复合增长率的5倍。

故事还要从2009年说起!日本企业的“经营之圣”稻盛和夫先生,中国企业领袖、海尔集团CEO张瑞敏,同时受邀,首次相会在“第18届中外管理官产学恳谈会”上。初次见面,虽相见恨晚,却难免遗憾于交流的时间与深度受到限制。时隔一年,中日两国企业界的这两位巨人,再次有机会在青岛海尔总部促膝交流。显然,这样的企业经营未来方向需要我们企业家们了解和把握的——尤其是在稻盛和夫接手破产的日航不到一年就神奇扭亏盈利时。

稻盛和夫先开口:“昨天听中外管理的杨沛霆先生介绍了您的情况。我想有一点我的想法可能同您一样。我在企业内实行阿米巴经营,就是把企业划分成许多独立核算的小组织,目的是在企业内,使员工们具有同经营者一样的想法,相同的意识,让他们分担企业经营的责任,为此建立了相应的管理会计系统。我想在这个问题上我和张先生的看法可能是一致的。”

张瑞敏回应说:“对!对!”

或许是觉得时间有限,不足以阐述他的自主经营体思想,张瑞敏没有把这个话题继续下去,只是简要地介绍了海尔和家电下乡的情况。

官产学第18届恳谈会正式开始:先是稻盛和夫演讲,然后是张瑞敏,之后是两个人的第二次对弈;主持人显然也是期待阿米巴经营与自主经营体能够碰撞出火花,所以直奔主题。

主持人说,你们二位有一个共同的做法,就是最大限度发挥员工积极性稻盛和夫先生提出阿米巴经营体系,张瑞敏先生提出自主经营体。这是否代表着世界企业管理的发展趋势?

稻盛和夫说:“在企业经营过程中,我本人全心致力于经营,但这还不够,还需要所有的员工对经营表示出兴趣,让他们自己参与到经营当中。我让年轻的员工们参与到经营,划分一些小的组织让他们有独立经营权,以提升他们的经营能力,提升经营意识。”

我们把会计学改变成非常通俗易懂的内容,让他们通过学习会计学来经营自己的团队、组织。这项措施也有助于企业整体的收益,也提高了所有员工的经营意识,这是非常好的工具。

张瑞敏说:自主经营体,就是先划定市场,我们有三句话,叫做“留足企业利润,挣足市场费用,超利分成”。留足企业利润就是你的经营体必须有市场和客户,并产生利润,有两个利润线要达到,第一就是行业的平均利润线,第二是行业的标杆利润线。标杆利润线指的是世界标杆,比如冰箱我们定的标杆就是美国惠尔浦。我们设立了一个温度计,零度是保本,再往上是保利线、分成线等等,这是事先定好的。

还要注重市场费用,稻盛先生说要费用最小化,最小化怎么体现?在我们这里的体现就是费用是你自己的。比如和客户谈判、要出差需要费用,可以啊,但在整个合同里要扣去。如果花三万费用,允许你花,但如果你挣不出这个钱来,在你的损益表上就是负债、亏损。这样他自己肯定会很节约,而且与成效结合起来。效果不是花10万就好,花1万就不好。你可以多花费用,但会带来亏损。第一个季度亏损了就给你统计下来,如果下一个季度你还不能扭亏就要离开。底限是两个季度,最后超利部分可以分成。这种做法目前在海尔冰箱事业部已经推广了,效益就非常好,从报表可以看出来。

举个例子,比如过去卖产品,到市场上卖,说现在竞争对手降价了,我们不降价就卖不出去,领导来批吧。现在不用领导批了,市场来定,你要降价可以,但在你损益表上就是亏损,亏损是谁造成的?如果很多市场卖得很好,就你卖得不好,那就不是研发问题,是销售问题。

这种倒逼机制,使他们共同开发市场,销售人员、开发人员共同了解市场用户需求。现在研发人员的薪酬不是按研发多少新产品拿钱,而是看新产品在市场上赚多少钱而拿钱。要有这样的观念:你不是研发产品的,你是研发市场的。

我们的要求是今日事今日毕,今天的事一定要比昨天做得好。过去做不到,现在信息化时代提供了条件,比如:可以通过管理系统把短信发给这个人,告诉你今天亏了还是赚了,如果对这个结果有异议可以上网查询是怎么给算出来的。

与单独会面时的“对、对”2个字回答大相径庭,张瑞敏这次用了1000多个字向稻盛和夫介绍自主经营体。遗憾的是,不知道主持人当时是怎么想的,他居然没有再给稻盛和夫回应的机会,就转到了下一个讨论话题。

那么,稻盛和夫的“阿米巴”和张瑞敏的“自主经营体”到底有何区别?小编总结了以下几点供企业家参考。

第一:自主经营单元划分方式

阿米巴依据企业价值链环节横向切分,各阿米巴之间借助内部价格体系建立交易关系,人力、财务、行政等功能部门作为成本费用中心,不作为利润中心对待。

海尔自主经营体是分层分类的。

首先,根据距离用户市场的远近将经营体划分为三级。第一级是直接面对市场用户(或渠道客户)的一线经营体,责任是创造用户需求并满足需求;第二级是企业内部资源平台经营体,如基础研究、供应链管理、市场管理、质量管理等,责任是为一线经营体提供资源和专业服务,用任正非的话讲就是向听得见炮声的一线提供弹药;第三级经营体是事业部的高层领导及其核心幕僚人员组成的团队,也可以是事业部最领导个人,责任是制定正确的战略方向,搭建机制,协调资源配置。

其次,一线经营体又划分为三类,即型号类经营体、线体类经营体、市场类经营体。型号经营体即产品开发团队,其责任是创造用户需求、设计解决方案;市场经营体即市场销售团队,其责任是发现用户需求,提供产品和服务,满足需求;线体经营体即生产制造团队,其责任是按需生产交付零缺陷的产品。

二级资源平台经营体人员,要么进入一级经营体组成跨功能团队,要么在平台上为一级经营体提供服务,服务的内容和收益以契约约定。

第二:自主经营单元的组织架构

海尔三级经营体架构采用的是倒三角模式,一线经营体拥有充分的决策权力,以满足用户需求、创造用户价值为中心来倒逼二级资源平台和三级级战略经营体提供资源、战略及专业支持。

支持这种倒三角架构正常运转即架构的动态平衡,关键在三个方面:一是,二三级管理人员能否颠覆自我,实现从指挥者到服务者的角色的转变;二是,三级经营体的高层仍承担战略制定者的责任,要保证战略正确就必须要经常深入现场洞察有价值的战略信息;三是,要实现经营信息的透明化,并发挥职能部门的闸口作用,平衡“自主”与“控制”。

第三:自主经营体核算方法

阿米巴采用的是全成本核算方式,所有阿米巴的损益表(将工时转化为人工成本后)相加后等于整个企业的损益表。

海尔自主经营体基本放弃了原先复杂的内部交易价格体系,不再追求经营体损益表的全成本结构,将经营体不可控成本/费用项目从损益表中剔除,这些成本在设计经营体收入项(提成词典)时事先核定,简化后的损益表简单明了,员工完成当天任务后自己就可以核算当日的收益。

以海尔产品代表(专门负责某类产品的销售人员)为例,按照阿米巴核算思路企业的广告费必须按照一定的规则分摊给销售部门,而企业在哪里做广告、花多少钱做广告一线的销售人员根本没有发言权,甚至压根不知道花了多少,硬摊给销售人员直接影响其收益,广告不能促进销售必然引起抱怨,打击士气,也无法实现正在的自主。

在海尔自主经营体核算体系下,产品代表费用账户中将广告费等不可控费用全部剔除,最保留现场促销费、直销人员工资两项产品代表完全自主决定的费用,挣出费用后怎么花、花多少自己说了算,这就是海尔所谓的“自挣自花”。

第四:分配机制

阿米巴经营模式下,阿米巴成员不直接参与经营收益的分配,经营业绩只于员工职位升降、薪酬晋级和个人荣誉挂钩,这种模式在日本社会“和”文化和“团队”文化环境下能够实现较好的激励效果。

海尔自主经营体采用的完全的市场化薪酬,经营体及其个人收入由创造的市场价值决定,经营亏损只发最低生活标准工资,盈利则按照盈利的大小分级分享增值成果,标尺就是海尔的温度计机制。用海尔的话说就是“留足企业利润,挣够市场费用,盈亏归自己”。

两种分配机制孰优孰劣暂且不论,但直接套用阿米巴的分配机制,在当下的中国以及其他亚洲国家,绝大多数企业行不通,至于道理大家都懂。

以上说到的四点为大的差异,供正在推动企业组织变革的企业家参考。
